Reimagining Mentorship in Higher Education: Addressing the Academic and Career Needs of First-Year Students

Mentoring is a critical component of student success in higher education, particularly for first-year undergraduate and doctoral students who are navigating new academic expectations, institutional cultures, and career pathways. Colleges and universities have long recognized that the transition into higher education can be academically and professionally challenging. However, mentoring systems in many institutions remain uneven in design and effectiveness. As noted by Odyssey contributors, Ebenezer Agorsor and Victor Apedo, existing mentorship frameworks often fail to adequately address the complex academic and professional development needs of contemporary doctoral students. Undergraduate students similarly face mentoring gaps despite the presence of advising offices and counseling services (Wilton, et al., 2021).

In this blog, I will argue that mentoring plays a crucial role in addressing both the academic and career needs of first-year undergraduate, graduate, and doctoral students. A strong mentoring structure should combine peer mentoring focused on academic success with faculty mentorship focused on career development and professional identity formation. When designed intentionally, mentoring programs can significantly improve students’ academic integration, career preparation, and overall success in higher education (González-Ortiz-de-Zárate et al., 2025; Guerreiro & Jesus, 2025; Le, et al., 2024; Martins & Faciola, 2025).

What is Mentoring?

Mentoring has been widely studied across disciplines, yet scholars continue to debate how it should be conceptualized within higher education. One notable definition of mentoring is offered by Bozeman and Feeney (2007). They defined mentoring as a process through which a more experienced individual provides guidance, support, and knowledge to a less experienced individual in order to foster professional and personal development. Importantly, as noted by Bozeman and Feeney (2007), and Crisp and Cruz, (2009),  mentoring involves both career support (e.g., networking, professional advice, and skill development) and psychosocial support (e.g., encouragement, confidence building, and identity formation).

Framing mentorship to include career support and psychosocial support is highly relevant today because the contemporary higher education landscape has become increasingly complex. Students are expected not only to succeed academically but also to develop professional competencies, build networks, and prepare for rapidly evolving career markets. For first-year undergraduate, graduate and doctoral students, mentoring serves as a bridge between academic learning and professional aspirations. At this stage, students are still exploring their identities, interests, and potential career paths. Mentoring provides personalized guidance that goes beyond what formal coursework or advising can offer. While career conversations may seem more urgent closer to graduation, starting early allows students to make more intentional choices about their studies, build relevant experiences, and develop professional networks over time (Stebleton & Ho, 2023). Early mentoring also helps reduce uncertainty, increases confidence, and supports long-term planning, which in term positions students to approach later-stage career decisions with greater clarity, preparation, and purpose.

Addressing Career Needs Through Faculty Mentorship

Faculty mentorship plays a particularly important role in helping first-year undergraduate and graduate students clarify their career goals and navigate professional pathways (Crisp & Cruz, 2009; Komarraju, et al., 2010). For undergraduate students, faculty mentorship can also provide early exposure to research opportunities, internships, and professional development activities. Such mentorship encourages students to think beyond coursework and begin developing a long-term professional identity. Faculty members can guide students in selecting majors, preparing for graduate school, and building academic portfolios that align with career goals (Crisp & Cruz, 2009; Komarraju et al., 2010). Faculty advisors possess disciplinary expertise, professional networks, and institutional knowledge that students can draw upon.

For graduate students, faculty mentors play a crucial role in helping students develop research competencies, navigate academic cultures, and access professional networks that support their long-term career trajectories (Bueno, 2023; Hoover & Lucas, 2023). Research on graduate education consistently highlights the importance of faculty mentoring for career development. Studies show that doctoral students who receive strong mentorship from faculty members demonstrate higher levels of research productivity, professional confidence, and academic persistence (Amador-Campos et al., 2023; Bice, et al., 2022). Faculty mentors help students identify research interests, develop scholarly skills, and explore academic or industry career trajectories.

A number of Ivy League institutions have developed structured faculty mentoring systems that explicitly support career development. For example, the Advising Programs Office at Harvard College pairs first-year undergraduate students with faculty advisors who help them explore academic pathways and career interests early in their undergraduate experience. Similarly, the Poorvu Center for Teaching and Learning at Yale University emphasizes faculty guidance in helping students develop scholarly and professional competencies. Likewise, at Princeton University Graduate School, mentoring programs encourage faculty members to guide doctoral students in research development, career planning, and professional networking. These models demonstrate structured approaches for faculty mentorship to serve as a cornerstone for career development among first-year students.

Addressing Academic Needs Through Peer Mentoring

While faculty mentors provide career guidance, peer mentoring is particularly effective in addressing the academic needs of first-year students. Peer mentors—often more senior students within the same program—share similar experiences and can offer practical advice about coursework, study strategies, and navigating institutional resources (Guerreiro & Jesus, 2025; Le, et al., 2024).

Research on peer mentoring highlights its role in improving academic integration and retention among first-year students. Yomtov et al. (2017) found that first-year students who participated in peer mentoring programs reported greater academic engagement and smoother transitions into university life. Wilton et al. (2021) demonstrated that structured peer mentoring programs improved academic performance and persistence among first-year science, technology, engineering and mathematics (STEM) students.

Peer mentoring works particularly well because it reduces the social and psychological barriers that often prevent students from seeking help. First-year students may feel intimidated approaching faculty members about academic struggles, but they are often more comfortable discussing these challenges with peers who have recently navigated similar experiences. Peer mentors can provide guidance on time management, exam preparation, writing strategies, and the effective use of campus academic support services (Guerreiro & Jesus, 2025; Le, et al., 2024).

Many elite and prestigious institutions have recognized the value of peer mentoring. At Princeton University, senior students serve as peer advisors to first-year undergraduates, offering advice on course selection and study strategies. Similarly, the University of Minnesota has developed several peer mentoring initiatives that connect new students with experienced peers who help them navigate academic expectations and campus resources during their first year. For example, the President’s Emerging Scholars Program assigns trained peer mentors who regularly meet with first- and second-year students to guide them academically and support their transition to university life. In addition, college-based peer mentor programs at the University of Minnesota includes the College of Science and Engineering, which matches first-year students with upper-division mentors who provide advice on choosing courses, joining student organizations, and successfully adjusting to college learning environments. Thus, these same approaches could be applied to graduate and doctoral students, which would likely reduce barriers to retention and persistence. 

Integrating Career and Academic Mentoring

Effective mentoring systems should integrate both peer mentoring and faculty mentorship rather than treating them as separate initiatives. Each type of mentorship addresses different but complementary aspects of student development. Peer mentors are particularly effective in supporting academic adjustment, helping students learn how to succeed within the institutional learning environment. Faculty mentors, on the other hand, provide guidance on career development, research opportunities, and professional identity formation.

Combining these two mentoring structures creates a more holistic support system for first-year students. For example, colleges and universities might establish mentoring teams consisting of faculty advisors, peer mentors, and academic support staff. Such collaborative mentoring models ensure that students receive guidance across multiple dimensions of their educational experience.

Moreover, mentoring programs must evolve to reflect the diverse needs of contemporary students. As Agorsor and Apedo (2026) argued, doctoral mentorship should extend beyond traditional academic supervision to include career preparation, leadership development, and professional networking. This broader conception of mentorship aligns with the growing recognition that higher education must prepare students for multiple career pathways.

Conclusion

Mentoring remains one of the most powerful tools for supporting student success in higher education. For first-year undergraduate, graduate, and doctoral students, mentoring plays a vital role in helping students navigate academic challenges and develop clear career trajectories. However, mentoring systems must be intentionally structured to address both academic and career needs of students.

Peer mentoring offers valuable academic support by helping students develop effective learning strategies and to adapt to the demands of university life. Faculty mentorship, in contrast, provides critical career guidance, research mentorship, and professional networking opportunities.

Colleges and universities must integrate these two forms of mentorship—faculty and peer mentoring– because it creates stronger support systems for students. As demonstrated by mentoring initiatives at institutions such as Harvard, Yale, Princeton, University of Minnesota, and Columbia, well-designed mentoring programs have the potential to significantly enhance students’ academic success and career readiness.
